From pilots to profit: a playbook for scaling AI

Nine in ten companies experiment with AI. Fewer than one in five see results at scale. Here is what the successful ones do.

Most AI programmes stall between the pilot and the plant floor. The models work; the organisation does not change around them. Our review of 310 use cases taken into production shows a clear pattern.

Pick fewer, bigger problems

The companies that scale start with five to ten use cases tied to a business result — fewer claims, faster loans, lower stock — and fund them like products, with a business owner and a budget.

Build the plumbing once

Shared data platforms, model monitoring and clear rules for responsible use cut the cost of each new use case by half after the third one.

Change the work, not just the tool

  • Redesign the process around the model
  • Train the people who use it every day
  • Measure adoption weekly, value monthly

An AI model is a new colleague. Plan its first day like you would plan anyone else’s.
