A city reaches its 2030 emissions goal five years early

The challenge

A coastal city of 4 million people faced rising costs, new competitors and customers who expected more. The leadership team knew the old plan would not be enough, but disagreed on where to start.

Our approach

A joint team of client managers and Shikhor experts spent six weeks on the facts: customer data, operations, costs and the market. Together they agreed three priorities, each with an owner, a budget and monthly targets.

  • Diagnosis and a shared fact base in six weeks
  • Three pilot sites to prove the new way of working
  • A roll-out plan funded by the savings from the pilots
  • Training for 400 managers and front-line leads

The results

Within the first year the programme reached its targets and kept improving. The headline result: −41% city emissions since 2018. Just as important, the client’s own teams now run the new processes without outside help.

The plan worked because our people built it. Shikhor made sure we kept going when it got hard.
